The Live Auction Loop

Selling liquidation inventory by live auction, where every stream we watch and every lot we sell writes back to one shared record — so the next pallet is bought against evidence instead of a hunch.

The Live Auction Loop A six-stage operating loop — observe, source, stage, sell, fulfil, learn — circling a shared signal ledger that records demand, clearing price and margin for each SKU. Sourcing is marked as the decisive stage because the pallet is scored against observed live demand before any bid is placed. DEMAND FIT SCORE CLEARING PRICE MARGIN Observe rival lives harvested Source manifest scored pre-bid Stage script · set · host Sell live auction, $1 open Fulfil pick · pack · ship Learn realised margin per SKU Signal Ledger sku → demand, clearing price, margin LEGEND Loop stage The edge Accumulated state Work advances Writes back

Everyone else on the platform buys a pallet, then hopes it sells. The loop reverses it — we watch what clears first, and only then decide what to buy.

The line we do not cross

What the AI is allowed to do

  • TikTok Shop banned AI voices in Shop LIVEs on 2026-05-23. Narration must be live and human. Enforced through Creator Health Rating, which gates the account itself.
  • AI before the stream is explicitly fine — the policy names scripting, editing and avatar generation.
  • So the split is clean: AI scores the pallet and writes the script. A person sells.
  • The host makes every claim. An AI cannot say it tried the product — the FTC treats that as a fake testimonial.

Stage · Sell

The set and the host

  • The $27k reference setup was a tripod, a ring light, and hand-written price cards. Not a studio. The barrier is airtime, not production.
  • Cast for category fit — beauty, apparel and jewellery are the fastest-growing live categories, and audience match beats follower count.
  • The script is a track to run on, not a teleprompter. Conviction is what closes; a flat read of a perfect script sells nothing.
  • Recruit hosts from a pool already comfortable on camera, stage everything for them, and pay per show-hour against realised margin.

Expansion

Where this goes next

  • TikTok Shop is one venue, not the market. Only the Sell stage is platform-specific — the rest of the loop ports untouched.
  • Whatnot — roughly 60% of a $22B North America and Europe live-shopping market, and the native home of auction selling.
  • Shopee permits AI hosts by application in South-East Asia and Brazil, under a labelling rule and one host per account.
  • Feed content and off-platform lives push traffic to whichever venue we are selling on that week.
